Fractional CMO or a Full-Time Hire? An Honest Comparison

Founders usually frame this as a budget question. It is not. It is a question about which shortage you actually have.

A full-time marketing hire gives you capacity. Someone in the building every day, accumulating context, owning delivery, available for the small unglamorous things nobody writes into a scope. What it costs is the full salary, CPF, tooling and management time — and the risk that one person cannot credibly cover strategy, content, paid media and analytics, because almost nobody can.

A fractional CMO gives you judgement. Senior thinking a few days a month, usually from someone who has run this before in several companies. What it does not give you is hands. A fractional lead who writes an excellent plan into an organisation with nobody to execute it has made your problem more visible rather than smaller.

So the diagnostic is straightforward. If you know what to do and cannot get it done, you need capacity. If work is happening but you cannot tell whether it is the right work, you need judgement. Buying the wrong one is how firms end up with a strategy deck nobody opens, or a busy marketer producing output that never compounds.

There is a third option that often fits better than either: a senior partner who both writes the plan and runs it. It costs less than a full-time hire, comes with more range than one person can have, and does not hand you a document and leave.

Whatever you choose, decide what the first ninety days must produce before anyone starts. The most common failure in all three models is not capability — it is that nobody agreed what success looked like.
